How Much Does an AI Consultant Cost? Real 2026 Numbers
How much does an AI consultant cost in 2026? Real ranges for hourly, projects, workshops and retainers, plus the red flags that mean you're about to overpay.
If you’ve tried to find out how much an AI consultant costs, you already noticed nobody wants to say. Every site goes “well it depends” and then makes you book a call. Drives me nuts. So here’s what the market actually charges right now, what I charge, and what you should be getting for the money.
How much does an AI consultant cost? The quick version
Anywhere from $150 an hour to $30,000 a month. Which is a useless answer, I know. Let’s break it up.
Ryan Doser put together a really solid rundown of AI consultant pricing this year. Roughly:
- Independent consultants run $150 to $350 an hour, boutique firms $250 to $500
- The Big 4 and big strategy firms are $500 to $1,000+ an hour
- Small projects land around $5K to $25K, and a strategy roadmap is $25K to $75K
- Retainers go $2K to $5K a month for advice, $5K to $25K a month if they’re actually running stuff for you
Workshops are their own thing. Most one-day AI workshops run $1,499 to $4,500, and a custom day built on your own documents can go up to $12K.
Then there’s the “fractional Chief AI Officer” crowd, which is basically a part-time AI exec. Those run $3,500 to $30,000 a month.
Hourly is the dumbest way to buy this
Nobody in consulting wants to admit this one. AI makes the consultant faster. So if you’re paying by the hour, the slower the consultant, the more you pay. That’s completely backwards.
Pay for an outcome. A fixed price for a thing you can point at when it’s done. I don’t bill hourly at all, every package I sell is a flat price and they’re all right there on my services page.
What you should actually get for the money
Price usually isn’t the problem. What you get for it is.
Somebody on Reddit’s consulting sub told a story about a £12K “proprietary AI solution” that turned out to be GPT-4 with some instructions typed in, and an £8K chatbot that was a resold template. Not even mad at the hustle. But man, that client got cooked.
The other version I see a lot is the giant roadmap. You pay a lot of money, you get a beautiful deck about your “AI transformation journey,” and six months later nobody’s opened it. Nothing’s running. Nobody owns anything.
What good looks like is simple. When the consultant leaves, something is running in your business that wasn’t before. One of your people can run it without calling anybody. And there’s a way to tell whether the AI is actually doing what it says it’s doing (that last one is bigger than people think, I learned it the hard way, it’s in why AI projects fail).
Cheap vs expensive
The cheap end is usually one tool wired up for one job. Totally fine for small stuff. It just isn’t going to change how your team works.
The expensive end is built for enterprises. If you’re a 30 person company paying a big-name firm’s rates, a big chunk of that check is the logo. You’ll get smart people. You’ll also get a lot of meetings.
The sweet spot for most small businesses and startups is somebody who has actually run AI in their own business, who prices by outcome, and who’ll start you small.
What I charge (since I’m griping about people who hide it)
The AI Staff Audit is $1,500 flat. The build, where I actually set up your AI staff and hand your team the Owner’s Manual to run it, starts at $7,500 a month for 90 days. Keeping it running after that starts at $4,000 a month, and team workshops start at $2,500. No courses. You don’t have time for a course, that’s kind of the whole point.
Everybody starts with the audit, and if you book anything after it within 60 days the $1,500 comes off. I wrote up what an AI audit should hand you if you want to know what you’d be paying for, mine or anybody’s.
Questions to ask before you sign anything
Doesn’t matter who you hire. Ask these and watch their face.
What will be running in my business when you leave? Who on my team runs it after? How will we know the AI did what it says it did? Can we start small before the big commitment? Have you run AI agents in your own business, for real, not in a demo?
If they get weird on that last one, keep shopping.
Frequently asked questions
Is an AI consultant worth it for a small business?
If they leave something running in your business and a person on your team who can run it, yes. If you get a deck and a roadmap and nothing changes, no. Price matters way less than what’s left behind.
Should I pay an AI consultant hourly or a fixed price?
Fixed. AI makes consultants faster, so hourly billing pays more for slower work. Pay for an outcome you can see.
What’s a normal price for an AI workshop?
Most one-day AI workshops run about $1,500 to $4,500 in 2026, and custom days built on your own documents can hit $12K.
If you want a fixed-price place to start, book an AI Staff Audit.
Want this working on your team, not just in a blog post?
The AI Staff Audit maps the jobs your team should hand to AI, what it saves you, and what to leave alone. If it doesn't find at least five hours a week, you don't pay.
